Designing the AI-native go-to-market engine for Glowfish Product Studio

Overview

Glowfish Product Studio is one of the Middle East's largest business builders. Its delivery record was strong, but almost all revenue came from its own portfolio companies, and every external deal ran through one founder.

We partnered with Glowfish to design the go-to-market engine behind its external client business. Over eight weeks, we diagnosed the commercial model, repositioned the studio around its AI capability, and built the operating plan its team now runs.

Problem

Glowfish's pipeline was entirely founder-led. Cold leads seldom arrived, and the CEO carried 60 to 70 percent of sales activity alongside running the company, with no CRM and no structured outbound. The website was structurally hard for search engines to find and gave arriving buyers no clear next action. And the AI and agentic engineering capability that most distinguished Glowfish appeared nowhere in its positioning.

Solution

Our approach to rebuilding the GTM engine was based on five pillars:

  • Diagnosing the commercial model across pipeline, channels, funnel, brand, and search
  • Defining the buyers most likely to close and their buying triggers
  • Repositioning the studio around AI directed by senior engineering judgment
  • Packaging an entry offer built to convert into full engagements
  • Installing an AI-assisted operating model and a twelve-month roadmap

The diagnostic combined a reconstruction of the studio’s commercial history with a benchmark against the studios winning in its market. Generative AI ran through the work itself: research, analysis, gap analysis against best-in-class go-to-market motions, structured brainstorming, and first drafts of the diagnostic documents, with our consultants directing the analysis and owning every conclusion. The finding was a volume problem rather than a conversion problem: the pipeline could not produce enough opportunities to support the studio’s targets at any close rate.

The central strategic move was to make AI the wedge rather than a capability bullet. Founders across the GCC now build faster with AI tooling than their architecture can carry, so we built the entry offer around that moment: a low-friction diagnostic that converts naturally into a full engagement. We then specified the AI-assisted operating model through which a small team would run the motion.

Glowfish go-to-market engine: five pillars

Impact

Glowfish concluded the engagement with a complete go-to-market system: a defined buyer, a coherent story, a packaged entry offer, and a sequenced plan for the year ahead. The shift was from a pipeline dependent on one founder's network to a commercial engine the wider team can operate, with the studio's AI capability moved from an undisclosed strength to the center of how it goes to market.
